The situation
As an engineering organization grows, the CTO cannot remain the routing point for every decision. But delegating activity without delegating coherent technical ownership creates delay, inconsistency and hidden risk.
The challenge is to increase decision capacity through technical leaders while maintaining an intelligible portfolio, clear interfaces and a shared view of the product system.

Lead an internal and external engineering organization of more than 80 people through technical leads and distributed teams.
Balance portfolio priorities, partner commitments, operating needs and long-term architecture while staying technically close enough to challenge assumptions and resolve cross-system decisions.

The operating complexity
- Teams span disciplines, companies, locations and delivery cadences.
- Priorities compete across new products, platform work, partner commitments and ongoing operations.
- The organization needs local autonomy without fragmenting product architecture or accountability.
- Technical information has to move upward accurately enough for executive decisions and sideways fast enough for delivery.

Principles I carry forward
Scale through technical leads
Give leaders real decision scope, clear interfaces and direct access to the context behind portfolio choices.
Separate alignment from approval
Shared direction should reduce approval traffic. Escalate decisions because they cross boundaries or change risk—not because hierarchy expects it.
Keep the portfolio legible
A smaller set of explicit priorities is more useful than a large plan that hides trade-offs and dependency pressure.
Stay technically credible
Executive scale does not require pretending to be the deepest specialist. It requires asking precise questions, understanding system consequences and supporting strong technical judgment.
